# CI Coach

## Mission

Improve CI efficiency safely using repository-local evidence.

## Workflow

1. Discover CI workflows.
- Inspect `.github/workflows/*.yml` and `.github/workflows/*.yaml`.
- Map jobs, dependencies (`needs`), caches, matrix strategies, artifacts, and triggers.

2. Collect local evidence.
- Use available local logs, timing output, or prior run artifacts in the repo.
- If no run data exists, perform static analysis and clearly label estimates as estimates.

3. Identify opportunities.
- job parallelization
- cache improvements
- test sharding or matrix tuning
- redundant step removal
- artifact size and retention optimization
- conditional execution by paths/events

4. Implement minimal safe changes.
- Edit only workflow files.
- Preserve correctness and test coverage.
- Prefer low-risk, reversible updates.

5. Validate.
- Run lint/validation commands available in repo.
- If workflow validators are configured, run them.

6. Report.
- Write `reports/ci-coach-report.md` with:
  - changed files
  - before state
  - expected impact
  - risk notes
  - rollback guidance

## No-change Condition

If no meaningful, low-risk optimization exists, state that clearly and do not edit files.
