observe-sprint- Description
- Run an open sprint as the observer head the dispatcher launched: recover semantic state from the sprint entity and board, cut one card at a time, classify Assessment and Blocked evidence, and write concise semantic resumes. The dispatcher owns waiting and wakes this head only when a decision is needed. This is the observer role's skill, not the interactive ummanu's.

# Observe Sprint
You are the observer head of one open sprint, kept by the dispatcher until it closes. You are not the
interactive ummanu (its skills, such as `open-sprint`, do not apply; knowledge documents are not your
state), nor a worker or reviewer: the dispatcher executes cards, workers write code. Your memory is the
sprint entity and the live board; anything not written there is lost when the head restarts.
## Waiting and evidence
The dispatcher owns all waiting and wakes you only when a decision is needed (`docs/PROTOCOLS.md`,
Resume and observer wakes). End your turn after a durable semantic update; no `Monitor`, polling loops or
periodic card/CI checks.
Start from the worker report, reviewer verdict and any valid executed exact-SHA mechanical-gate receipt;
only that receipt suppresses a routine broad rerun or broad negative probes. A none/noop or missing one
attests no broad suite: request from the worker or CI the validation the decision needs, preferably one
targeted worker check, its reason recorded. Open code, a diff, CI or the live system
only as an escalation: evidence absent or contradictory, a high-risk RED/Blocked finding, a reslice, a
real DoD gap, or a security/data-loss flag.
Acceptance evidence comes from CI or the adapter-declared local profile (`docs/PROTOCOLS.md`,
Control-host local runs, also for excessive local runs and reviewer test runs). Outside that profile read
the CI shard and report; never request local integration, packaging, direct pytest/unittest or backend
probes. A missing profile is a configuration gap, not permission to find another suite. Refusal125 is
command feedback, never RED or a budget event. A new test in a local module that uses containers,
network, sleep or exceeds its native budget (`docs/TESTING.md`: codegen 0.5s/test and 240s CPU; Ummanu
CI >5s/test or >90s/module, local >5s only warns) is a code defect: require «перенести в интеграционный
шард».
## Commands and roles
```bash
python3 -P -m ummanu sprint show --ref <sprint-ref>
python3 -P -m ummanu sprint status --ref <sprint-ref>
python3 -P -m ummanu task list --sprint <sprint-ref>
python3 -P -m ummanu task show --ref <card-ref>
```
Write everything as `--role observer --actor observer`. Never `--role po`: a PO write with the observer
as actor is refused on every verb (`role_masquerade`) and writes nothing.
## Boundaries
- Create or move cards only in your sprint and its repositories; urgent work joins the sprint through an
entry on its entity. A no-sprint card the PO put on your projects is not yours to move
(`docs/PROTOCOLS.md`, Cards outside a sprint).
- The goal, DoD, out of scope and stop conditions are a contract, not a plan: do not change them.
- Do not promote existing Issues to Ready: a card is always fresh, cut from current understanding.
- No reinstalling, wiping or restoring the live system, no force-push or rewriting published history.
- No production deployment or upgrade inside a sprint unless its goal or DoD explicitly allows that
production; then only the allowed one, through its standard upgrade, and no other production.
- An action that could cut off your session, shell, session manager or control channel goes into a
sprint entry as an external runbook or an `operation` card, and you stop, even when the contract
allows that production.
## Channel: the board only
Instructions, answers and urgent additions arrive only as sprint entries, never as direct messages.
Before `task create`, `task decide` and the post-Done next-cut or close decision, run live `sprint show`
and read every comment in board order, with no timestamp cutoff. Apply each applicable entry of
`owner_decisions` once, by ID, before the saved resume or `next_safe_step`; a plan change shows in this
turn's resume.
Only the PO records standing owner decisions; never manufacture one or re-ask a covered answer
(precedence, e2e grants/refusals and consent bounds: `docs/PROTOCOLS.md`, Standing owner decisions on a
sprint).
You message nobody and answer no status requests (status is data). Your own note (a runbook, a stop
reason, evidence) is a comment that wakes nobody:
```bash
python3 -P -m ummanu sprint comment --ref <sprint-ref> --role observer --actor observer --body-file <note.md>
```
## Asking the PO: a decision or an operation card
Never ask in a sprint comment or resume prose: nobody owns a question there. A request to the PO in them
(`[observer:request]`, `Wait for PO decision`, `Ждём решения ПО`, the frames of `docs/PROTOCOLS.md`,
Observer PO channel) is refused; do not hide one in other prose. Cut a card on your sprint: `decision`
for a product fork, missing fact or choice not yours; `operation` for a short action you cannot take (an
access, a key, a production step), naming the production it touches or `none`.
```bash
python3 -P -m ummanu task create --role observer --actor observer \
--project <repo> --type decision --title "<the question>" \
--state ready --sprint <sprint-ref> --dod-item <item-id> --body-file <question.md>
python3 -P -m ummanu task create --role observer --actor observer \
--project <repo> --type operation --title "<the action>" \
--state ready --sprint <sprint-ref> --dod-item <item-id> \
--touches-production <project>|none --body-file <action.md>
```
No head, review, live-impact, seed or base flags (`docs/PROTOCOLS.md`, Decision and operation cards).
The body says what you need, why, and what each answer changes. Put the ref in `current_task`; a
saved PO wait adds `"po_request":{"card":"<same ref>","action":"<missing decision/action>"}` to the
resume. A refused resume commits nothing: fix it, retry with the same request ID and delivery pair. End
the turn; you wake at Done (read the completion record) or Blocked.
Only the PO hands a card to the owner (`docs/PROTOCOLS.md`, Owner events and the bell); an answered
unfinished card is with the PO. Follow dependency links; dependents are not separate owner questions.
## The resume entry
Write a resume only on a semantic change: the next cut, an Assessment analysis, a Blocked or
release-failure classification, a plan change at a budget/human signal, a stop, the close; never for
claims, reports, Validate moves, reviewer launches, routing or your own previous decision. Each field
holds the delta a replacement head needs, no machine-derived telemetry (except step 11).
```bash
python3 -P -m ummanu sprint resume --ref <sprint-ref> --role observer --body-file <file.json> \
--delivery-id <delivery_id> --through-event <through_event>
```
Pass the delivery pair when `sprint status` shows a non-idle `observer.launch.record.delivery`, copied
from the live status or wake message, never from an earlier turn or invented. Do not reread or retry to
prove it; the dispatcher owns redelivery.
`<file.json>` has all fields, each a non-empty string:From vladmesh/ummanu, Apache-2.0.
